AI Transformation Simulator
A solo strategy game in the role of an AI transformation Program Manager - over one year you decide where to deploy AI, harvest the savings and learn that scaling AI carries real, ongoing costs and risks.
What is the AI Transformation Simulator simulation?
AI Transformation Simulator is a single-player strategy game that turns the abstract idea of an "AI transformation" into concrete management decisions. The player scans a QR code and takes over a company's one-year AI program across three screens: Operations (a table of business processes ranked by cycle volume and a symbolic BPMN map), the Dashboard (year clock, account balance, projects in progress and a token-burn counter) and Reports (the savings curve, role transformation and accumulated know-how).
The core decision is simple to state and hard to master: which process step is worth automating? The biggest return comes from automating the costliest BPMN steps of the highest-volume processes, and each project runs through five phases - Define, Analyze, Plan, Implement, Scale. But every deployed model burns tokens every month, drifts over time and can be attacked, so savings only stick if the player funds security reviews and fights data drift. Dynamic opportunities (a breakthrough LLM, a new business line) and threats (regulation, API outages, security holes) keep testing the player's managerial vigilance. The goal: earn as much as possible from process savings over the year without letting AI's costs and risks eat the profit.
Beneath the simple decision layer, the simulator models the whole tangle of phenomena that define a real AI transformation. The player contends with model drift (quality decaying over time), runs projects with the DAPIS methodology (Define, Analyze, Plan, Implement, Scale) and matches the right models to the right problems - sometimes discovering that a cheaper non-AI optimization (lean, standardization, Six Sigma) solves it better than a model. You manage security issues, human resistance to change and model hallucinations toward customers that damage relationships and reputation - while riding the organization's growing efficiency. In the background new model generations appear, successful solutions get scaled, and you must choose between cloud and on-premise infrastructure - each decision weighing cost, risk and control differently.
Features
Key capabilities
Prioritize by volume
A live catalogue of business processes ranked by cycle count and step cost - the player learns that the biggest ROI hides in the highest-volume processes, not the flashiest ones.
Five-phase projects
Every automation runs through Define → Analyze → Plan → Implement → Scale, mirroring how real AI initiatives mature from a proof of concept to a scaled deployment.
The token-burn counter
Each deployed model generates ongoing compute costs - a relentlessly rising token counter makes the price of AI capacity visible and forces a savings-vs-cost balance.
Opportunities and threats
Dynamic events - a breakthrough LLM or new business line on one side, regulation, API outages and security holes on the other - reward managers who stay alert and maintain their models.
Solo, by QR, no login
A single-player full-screen game - the participant scans the code or opens the link and runs the year on their own device, no account needed.
Two difficulty levels
The easier setting gives wider margins and achievable goals for newcomers; the harder one is the game’s full, original calibration.
Step by step
How it works
Share the game
Open the game page in the app and hand out the QR code or link - the game opens without logging in.
Pick a process to automate
On the Operations screen, find the highest-volume process and launch a project on its costliest BPMN step.
Run projects and maintain models
Push projects through the five phases while watching the token burn, funding security reviews and reacting to opportunities and threats.
Review the year
The Reports screen shows the savings curve, how roles were automated or augmented and the final profit after AI's costs and risks.
Use cases
What it’s good for
- Open a workshop on AI transformation, automation strategy or process mining with a hands-on decision game.
- Show that AI is not free - ongoing token, security and maintenance costs decide whether a deployment actually pays off.
- Illustrate prioritization: the biggest savings come from automating high-volume processes, not the most visible ones.
- Use it as a warm-up or capstone exercise in an innovation, operations or digital-transformation course.
- Show what rolling out AI in a company actually costs
- A decision game for a workshop about automation
- Explain which processes to automate first
